Roadmap and quarterly planning for Vitalo

Challenge
Vitalo, a fitness tracking app, had a roadmap with 60 items and no link between plans and engineering capacity. Every quarter ended with half the promises broken.
Solution
I introduced a quarterly planning cycle: goals first, capacity estimates per team, a prioritised roadmap with explicit trade-offs and a mid-quarter review.
